Challenge

CUBOS is a leading provider of energy solutions for industrial and commercial clients, specializing in photovoltaic systems and commercially used charging infrastructure (CIS). The company is driving its strategic evolution from a modular provider to a holistic As-a-Service provider for sustainable, climate-neutral energy solutions.

Following the successful market launch of its integrated solution in 2022, the central challenge was to significantly accelerate growth for 2024 and 2025 while ensuring the scalability of the business model. This required setting the strategic course for aggressive expansion, professionalizing operational processes, and laying the foundation for external financing.

Solution

hy supported CUBOS across eight intensive project phases as a strategic partner and extended operational arm, translating market potential into execution. The approach encompassed a holistic transformation of the company across several parallel workstreams:

  • Strategy & Finance: Analysis and refinement of the As-a-Service model, as well as the development of a detailed business plan (2024+) including forward-looking liquidity planning and management reporting dashboards.
  • Go-to-Market & Sales: Clear positioning of the narrative toward the B2B segment, website relaunch, and interim build-up and expansion of the sales organization, digital sales channels, and a lead generation system.
  • Operations & Organization: Implementation of a new process management system to define clear roles and responsibilities, as well as support in recruiting strategic key positions (e.g., Chief Sales Officer).
  • Investor Readiness: Development of a compelling equity story, identification and prioritization of relevant investor types (longlist), and optimization of investor presentations in terms of content and design.
  • Partner & Project Management: Introduction of a partner management system to coordinate implementation partners, as well as optimization of installation scheduling and project management.

Impact

The multi-phase collaboration resulted in a comprehensive strategic and operational transformation of CUBOS into a scalable As-a-Service provider for holistic energy solutions. A key outcome was achieving full investor readiness: hy developed a coherent equity story, identified relevant investors in a detailed longlist, and optimized investor presentations to secure the foundation for external financing rounds.

In terms of operational excellence, the project led to the implementation of an entirely new process management system, establishing clear roles, responsibilities, and efficient meeting structures within the organization. At the same time, the sales organization was significantly strengthened through the recruitment of strategic key positions, the execution of sales training programs, and the successful development of digital sales channels and lead generation systems.

To ensure sustainable business steering, a holistic reporting system was embedded, including automated management dashboards and forward-looking liquidity planning. Strategically, the business model was reinforced through a value-based pricing model and an updated software roadmap, while the professionalization of partner management and optimized installation scheduling significantly increased project execution efficiency. The collaboration concluded with a five-year milestone plan providing CUBOS with clear strategic direction for further market expansion.
